Cold email Twitter argues with itself. One side says send more. The other side says send better. This week, both sides showed up with receipts, and the two camps are further apart than ever.

here's the cold email approach that took us from 0 to 30K mrr, and growing, in 2 months during YC.

you're cooked if you do mass spam outreach. i only do super-personalized outreach (10 emails/week), that makes my prospects say "timing is insane, it's a top1 problem for me".

here's how:

1/ you need to be clear on who your ICP is. and you need to be really specific with it.

for instance, we help devtool companies with devrel and AEO. that's about as niche as it gets.

2/ don't try to convince people not looking to buy

i'd rather convince a hot lead to go with me, than to convince someone random why they have that problem and why we are the solution for it. it's double the work.

3/ Sales like dating is about timing and chemistry

timing = is this a burning pants problem for them?
chemistry = is your email/offer good?

on timing, the signals i look for are specifically funding in <3 months AND they have bad docs AND they're hiring a devrel/educator/etc.

4/ chemistry

the best emails are insanely helpful and don't sound like slop.

This is one of the best cold email breakdowns on Twitter in months. And I say that having sent millions of cold emails myself across dozens of campaigns.

The key line: "I'd rather convince a hot lead to go with me, than to convince someone random why they have that problem." That determines whether you book the meeting or waste the send. When I consult with agency owners, the number one mistake I see is targeting people who do not have the problem yet. You are doing double the work: selling the problem AND selling the solution. If someone just raised funding, is hiring in your category, and their product is clearly missing pieces, they already know they have the problem before your email shows up.

James Clear getting 3,000 likes telling people to send one cold email a week. He skipped the templates, the infrastructure talk, and the tool stack. Just: write one good email and press send. And he is right. I talk to agency owners who have been setting up their cold email for months and never sent one. Cold email is how you start. It is the engine that gets you your first ten, twenty, fifty clients. Then you stack. Content on top of outbound. Then partnerships layered on content, and paid on top of everything.

Notice where cold email sits in this story. It is the foundation. Zero to $6K MRR with nothing but outbound. He did it without a brand, an audience, or any ad spend. I sold Taplio after three months for a few million, and that company started the exact same way. We identified where the audience lived, we emailed the people who could move the needle, and some responded. The tool grew fast. We sold it.

He says it at the end: none of these stages replaced the last one. They stacked. Outbound never stopped. They stop doing outbound first. They hit $20K MRR and think they have graduated from cold email. You do not graduate from outbound. You add to it.

This is directionally correct. The bar for getting through someone's inbox and earning a reply is going up, not down. When the cost of sending approaches zero, the only differentiator is the value of what you send.

But I want to push back on one thing. You do not need to send a pre-made launch video or a free API key to get a reply. That works at the top of the market for enterprise deals. A specific observation about their business plus a relevant case study is still more than enough. The email Naman described earlier, where he sends a short audit of their docs with three specific errors he found, is a perfect example. It cost him time, not money. And it books meetings at 50% reply rates.

Warm Them Up Before You Send

We sent the same 1,000 cold emails twice and tripled the deals on the second run.

The first run followed the classic playbook and produced 20 replies, 5 calls, and 1 deal.

The second run produced 3 deals, because that batch had already seen our content 3+ times before the email arrived, and someone who has seen you 3+ times converts 2 to 3x better on the exact same message.

Same 1,000 emails. Same copy. Triple the deals. The only difference was the prospects had seen their content before the email showed up.

This is why I tell everyone: cold email does not exist in a vacuum. Your prospects are Googling you between your email and their reply. They are checking your LinkedIn, your website, your content. If they find nothing, you are a stranger asking for their time. If they have already seen your face or your name three times, you are a familiar name with something relevant to say.

This is why you stack channels. Your LinkedIn posts, your YouTube content, your tweets. All of that is pre-warming people you are going to email next week. The cold email is the last touch, not the first.

Stop Chasing Startups, Find the Boring $25M Company

This is an underused GTM play.

This works. One of our consulting clients was in exactly this position: established company, great reputation in their space, twenty years of referrals. Zero outbound infrastructure. We helped them set up cold email, built their first campaign, and they started booking meetings with companies they never would have reached through their existing network.

The insight about "once you send leads, you see where the company is broken" is gold. You start by selling lead generation. Then you realize they have no CRM, their follow-up is garbage, their proposals look like they were written in 2008. Now you are selling implementation, automation, the whole back end. One engagement turns into three. That is how you build a business that compounds, not chasing $500/month startups who will churn the second their runway gets tight.

This applies to sales just as much as it applies to job hunting. The bar is on the floor. One email with a specific observation about the recipient's business puts you in a different category. Spend ten minutes looking at what they do and say something specific about it.

Interesting list. A few reactions.

Clay in S tier is correct. It is still the best orchestration layer for enrichment, verification, and qualification in one place. If you are running any kind of signal-based outbound, Clay is where the logic lives.

I agree that AI first-line personalization belongs in D tier. I have been saying this for a while. "I saw your post about hiking in Colorado" does not make someone want to take a meeting with you. It just proves you used a tool. Know their problem, not their hobbies.

One thing missing from this list: your data source outweighs your sending tool. You can have the best sequencer in the world, but if your list is garbage, nothing converts. 2.6 Million Emails, the One Metric to Track

Now here is the other side of the coin. 2.6 million emails in 14 days. That is a different game entirely from 10 emails a week.

Both can work. But the high-volume game requires infrastructure you probably do not have yet. You need dozens of domains, hundreds of inboxes, constant rotation, dedicated sending tools, and a team monitoring deliverability full time. If you try to send 2.6 million emails on three Google Workspace accounts, you will torch your domains in 48 hours.

Memorize "the list is the message." Your targeting IS your copy. If you are emailing the right person at the right time with the right problem, a mediocre email still books a meeting. If you are emailing the wrong person, the best copywriter alive cannot save you.

The PCPL metric, positive conversations per lead, is the right thing to track at scale. Reply rate alone is vanity. The number that counts is how many replies become booked calls. Campaigns with 8% reply rates book fewer meetings than campaigns with 3% reply rates when the 8% is mostly "please remove me" and the 3% is all qualified buyers saying "tell me more."

Do free work and get a result. Record it, then use that recording to cold email your way to paying clients. That is the playbook. I have walked consulting clients through this exact sequence. One of them emailed me after following the steps: send 100 emails with custom first lines, report back with results. The case study from that first free client was the only proof they needed to close paying work.

A case study comes before cold email. Fix the proof first. Then the follow-up templates have something to sell.

I am including this because it is making the rounds and people need to hear it: this is either a lie or fraud. There is no "loophole" where AI agents at VC firms are wiring $15K checks without human review. If someone is doing this, they are committing wire fraud. If they are not doing it, they are farming engagement with a fantasy. Either way, do not be the person who reads this and thinks "let me try that." Build a business that lasts. Send specific emails to specific people with a specific offer.

What This Week Tells You

Cold email is splitting into two lanes. Lane one: hyper-targeted, signal-based, low volume, high conversion. Ten emails a week with 50% reply rates. Lane two: massive infrastructure, millions of sends, optimized at the system level with dedicated teams monitoring every metric.

Both work. But lane one is probably where you should start. Especially if you are under $50K MRR, do not have a full-time deliverability person, and are still figuring out your offer.

I covered this in The Cold Email Manifesto and nothing has changed. You still need to know your target, lead with proof, and follow up on a specific offer. What has changed is that AI slop has raised the floor of what "bad" looks like, which means anything with genuine thought behind it stands out more than ever.

Stop optimizing your tool stack. Start optimizing your targeting. Who you email is ten times more important than what you write.
